How I work: from operational chaos to high-performance clarity

R³ Process Optimization Framework: Review, Re-engineer, Reinvent

Growth multiplies whatever you never designed. Each site runs its own playbook, handoffs break between people, teams and sites, systems don’t talk, and leaders lose the line of sight.

I work with multi-site operators, teams in the middle of an acquisition or integration, and leaders whose operations grew faster than the way they run them. The work runs in three phases: Review how work actually runs, Re-engineer the processes, handoffs and decision rights, and Reinvent how the team operates so the change sticks.

1. Review: see how work really runs

What happens: Before anything is redesigned, I diagnose the current state. This is a deep, objective assessment of your operations. I go to the floor and follow how work actually moves across your sites: where it starts, who decides, where it waits and what gets redone.

Typical activities:

  • End-to-end workflow audits and process mapping across sites
  • Bottleneck identification: the waste, constraints and broken handoffs between sites
  • Stakeholder interviews and data analysis
  • Baseline performance metrics

What done looks like: A shared picture of reality and a prioritized opportunity list, grounded in how work actually happens. You get a clear, data-backed picture of what’s really going on, including which local habits are worth keeping and spreading to other sites.

2. Re-engineer: redesign the flow with the people who do the work

What happens: Re-engineer means redesigning workflows, standardizing ways of working, selecting and configuring tools, and reducing manual error. I design the new flow with the people who do the work, test it where it runs, and adjust it before it rolls out. A deck tells people what’s changing. It doesn’t tell a shift lead what to do at 6:40 a.m. when two people call in.

Typical activities:

  • Workflow redesign and standardized ways of working across sites
  • Clear decision rights, handoffs and meeting cadence
  • Tool selection and configuration, plus automation of repetitive manual tasks
  • Walking the new flow through on the floor and testing it before rollout
  • A practical, phased rollout plan

What done looks like: A redesigned process with a practical rollout plan that teams can use and improve.

3. Reinvent: make the change stick

What happens: Reinvent means embedding change, training teams, measuring what matters and building continuous improvement with clear ownership. Once the basics hold, we look at what the operation could be, not just what it is today.

Typical activities:

  • Training and knowledge transfer so your teams own the new processes
  • Change management and adoption support for leaders and teams
  • One or two measures teams can see during the shift, not at month-end
  • A regular review cadence to fix flaws while they’re still small
  • Continuous improvement with clear ownership

What done looks like: Adopted ways of working with ownership clearly on your side, so improvement can continue after the engagement.

What to expect

  • It starts with a conversation. A free discovery call to understand where you are and whether R³ is the right fit.
  • Sequential, but iterative. What we learn in Review shapes the redesign, and lessons from rollout feed back into continuous improvement in Reinvent.
  • On the floor, not in the boardroom. No big slide decks. I work beside your people until the change sticks.
  • Built to hand over. The aim is for your team to run and improve the new way of working without me.

Let’s talk

If your sites each run their own playbook, or an integration has left you with more locations than clarity, let’s talk. R³ Advisors is led by Daniel Da Emi, DBA, who brings 20+ years of senior leadership experience delivering major operational turnarounds in fast-growing healthcare companies.
